A water softener that seems ineffective does not automatically need to be replaced. An empty salt tank, closed valve, power interruption or incorrect setting can produce many of the same symptoms as failed equipment. Before approving a repair or buying a new system, work through the problem in a sensible order.
Start with the problem you are trying to solve
Write down what changed and where you notice it. Useful observations include scale returning to faucets, soap rinsing differently, spotting on dishes, stiff laundry, reduced water pressure or unusually frequent regeneration. Note whether the change happened suddenly or developed gradually.
Check more than one fixture. A problem limited to a single faucet or shower may come from its aerator, cartridge or local plumbing. A whole-house pattern is more likely to involve the softener, its settings or the incoming water.
Do not judge performance by slippery or non-slippery water alone. Soap choice, water temperature and personal preference can affect how softened water feels. A hardness test before and after the softener gives you better evidence.
Complete the basic checks first
Confirm that the unit has electrical power and that its display is operating normally. Look for an error message, incorrect clock setting or evidence that the outlet lost power. If the system uses a transformer, make sure every connection is secure.
Inspect the bypass valve. It should be in the normal service position, not bypass or somewhere between positions. If you are unsure which position is correct, use the equipment manual or ask the service provider to show you.
Look inside the brine tank. Confirm that it contains the correct type of salt for the equipment. A tank that appears full can still have a hardened salt bridge with an empty space underneath. Gently pressing the surface with a broom handle can help identify a hollow area, but do not strike the tank or internal parts.
Check for standing water, overflow, salt packed into a solid mass, loose tubing and visible leaks. Also look at the drain line. It should not be kinked, crushed, frozen, disconnected or pushed into a drain in a way that could allow wastewater to flow backward.
Review the settings against actual household use
A softener needs settings that match the incoming hardness and the household's water demand. If either has changed, the equipment may regenerate too early, too late or not often enough.
Ask these questions:
Has anyone changed the hardness, capacity or regeneration settings? Has the number of people in the home changed? Is the home using more water because of guests, a new appliance or an irrigation connection? Has the water source changed? Has there been a plumbing alteration that could route some fixtures around the softener?
Record the current settings before changing anything. Random adjustments can hide the original problem and make a service diagnosis harder.
Test the incoming and treated water
Use a hardness test on cold water from a fixture supplied by the softener. Then test untreated water from a known raw-water tap or another sample point ahead of the equipment. If you cannot identify the correct sample points, ask a plumber or treatment provider to locate them.
The comparison matters more than a single result. If the untreated water is hard and the treated water shows little or no reduction, the unit is not doing its job at that moment. If the treated sample is soft but scale or spotting remains, another water characteristic or a fixture-specific issue may be involved.
Take samples after the plumbing has been used normally. Water sitting in a pipe or pressure tank may not represent current system performance. Follow the test instructions carefully, and keep a photo of the results for the service visit.
Know what a repair diagnosis should include
A useful service visit should go beyond adding salt and starting a manual regeneration. Ask the technician to check the control valve, injector or venturi, brine draw, refill operation, drain flow, meter operation, seals and internal moving parts that apply to your model.
The technician should also confirm that the equipment regenerates through its full cycle without leaking or stalling. Ask for the diagnosis in plain language: what failed, what caused the symptom, which part is being replaced and how performance will be checked afterward.
If the provider recommends new resin or other internal media, ask what evidence supports that conclusion. Poor performance can come from fouling, damaged resin, incorrect settings, restricted flow or a valve problem. The recommended work should match the findings.
When repair may be the sensible choice
Repair is easier to justify when the tank and valve body are sound, the failed part is identifiable, replacement parts are available and the rest of the unit fits the home's current water conditions. A minor valve component, blocked injector, worn seal or control problem may not require replacing the complete system.
Ask whether the repair includes labor, parts and a performance test. Also ask whether the provider will apply any diagnostic fee toward the work. Get the total scope in writing so you can compare it with replacement on equal terms.
When replacement deserves serious consideration
Replacement may make more sense when the pressure tank is cracked or leaking, the control valve has repeated failures, essential parts are unavailable or several major components need attention at once. It may also be appropriate when the existing unit was never sized or configured for the home's water conditions.
Consider how the equipment affects daily ownership. A system that uses an inconvenient proprietary supply, provides inadequate flow or has controls that cannot be supported locally may remain frustrating after a narrow repair.
Replacement should solve a documented problem. Ask the seller to explain the proposed unit's service flow, regeneration control, salt and water use, electrical requirements, drain needs and installation changes. Do not accept a larger system simply because it sounds more powerful.
Compare repair and replacement on the same page
For the repair option, list the exact parts, labor, expected result and coverage on the completed work. For replacement, list equipment, plumbing modifications, removal of the old unit, startup, settings, testing and homeowner instruction.
Ask whether either option leaves known problems unresolved. For example, replacing the valve will not correct unsuitable installation drainage, and installing a new softener will not fix low pressure caused by clogged household plumbing.

Require proof before closing the job
After a repair or replacement, ask the provider to test untreated and treated water and show you the results. Confirm that the system completes a regeneration, draws brine correctly, refills properly and sends drain water to an approved location without leaking.
Have the technician show you how to use the bypass, read the display, add salt and identify an error condition. Photograph the final settings and keep the manual, model information, written scope and test results together.
The best decision is not automatically the cheapest repair or the newest equipment. It is the option supported by a clear diagnosis, appropriate sizing, available service and a measurable improvement in the water the system is supposed to treat.
